Someone p= asted customer text into it =E2=80=9Cjust to summarise.=E2=80=9D Another te= am plugged a plug-in into their CRM. A vendor quietly added =E2=80=9CAI pow= ered=E2=80=9D to a feature you were already paying for. Then your board ask= ed a simple question: =E2=80=9CSo=E2=80=A6 are we using AI?=E2=80=9D And yo= u had that awkward pause where you technically know the answer is =E2=80=9C= yes,=E2=80=9D but you can=E2=80=99t say where, how, and with what data with= out doing a small internal investigation. If that sounds familiar, you=E2= =80=99re not behind. You=E2=80=99re normal. The bigger issue is this: AI do= esn=E2=80=99t fail like a firewall fails. It fails like a decision fails. Q= uietly. At scale. Sometimes with a smiley interface. So what do you do when= the risk is not only =E2=80=9Cbreach=E2=80=9D but also =E2=80=9Cbad judgem= ent repeated 10,000 times=E2=80=9D? That=E2=80=99s where an AI Management S= ystem starts to matter. Not as a buzzword. Not as a poster. As a way to run= AI like you run safety, quality, and security: with clear ownership, repea= table checks, and evidence that you can show when someone asks, =E2=80=9CPr= ove it.=E2=80=9D And yes, ISO/IEC 42001 is built exactly for that. AI is no= t =E2=80=9Cjust another app,=E2=80=9D and you know it Here=E2=80=99s the th= ing. We=E2=80=99ve all done this move before. A new tech wave arrives, team= s scramble, and security gets told: =E2=80=9CPlease review.=E2=80=9D We did= it with cloud. We did it with mobile. We did it with SaaS sprawl. The play= book was messy, but it existed. AI bends that playbook. Because AI is not o= nly a system you run. It=E2=80=99s a system that influences how humans deci= de, and sometimes replaces the human step entirely. That shift creates thre= e CISO headaches that feel very 2026: The =E2=80=9Cinvisible data movement= =E2=80=9D problem Prompts and outputs can carry sensitive data without look= ing like sensitive data. A prompt can be a full incident report in disguise= . The =E2=80=9Cnon-deterministic outcome=E2=80=9D problem The same input mi= ght not always produce the same output. Great for creativity. Stressful for= audit. The =E2=80=9Cvendor is part of the system=E2=80=9D problem Your AI = stack often includes a model provider, a platform, plug-ins, connectors, pr= ompt templates, and internal data sources. Your boundaries get fuzzy fast. = And if you=E2=80=99re thinking, =E2=80=9CWe already have AI security contro= ls,=E2=80=9D cool. But also=E2=80=A6 do you have AI accountability? Do you = have a process that survives staff changes, tool changes, and product hype?= That=E2=80=99s the gap ISO/IEC 42001 tries to close. The risk isn=E2=80=99= t only prompt injection. It=E2=80=99s unmanaged AI decisions Security folks= love a clean threat model. And AI has plenty: prompt injection and prompt = leaks data leakage through chat interfaces model supply-chain issues jailbr= eaks that bypass safety rules insecure plug-ins and connectors shadow AI us= ed outside approved tools All real. All worth addressing. But the more dang= erous risk is the slow one: AI decisions quietly shaping outcomes without c= hecks. Think about it: A hiring model that screens out candidates in a weir= d pattern A fraud model that flags the wrong customers and triggers account= freezes A support bot that confidently gives the wrong answer (and your br= and pays for it) An analyst using an LLM summary that drops one key line fr= om a report None of these are =E2=80=9Cclassic breaches.=E2=80=9D Still, th= ey can burn trust, trigger regulatory attention, and become a board-level h= eadache. So, let me ask a slightly uncomfortable question: Do you have a sy= stem that can catch these issues early, or are you hoping your teams =E2=80= =9Cuse AI responsibly=E2=80=9D? Hope is not a control. So what is an =E2=80= =9CAI Management System=E2=80=9D anyway? An AI Management System (AIMS) is = basically what it sounds like: a management system focused on the responsib= le development, provision, or use of AI. ISO describes ISO/IEC 42001 as a s= tandard that specifies requirements for establishing, implementing, maintai= ning, and continually improving an AIMS. If you=E2=80=99ve worked with ISO/= IEC 27001, this will feel familiar. Same management-system muscle. Policies= . Objectives. Roles. Reviews. Evidence. Improvement cycles. But the content= is tuned for AI realities: transparency, traceability, learning systems, a= nd how AI can affect people and business outcomes. In human terms, an AIMS = answers: What AI systems do we have, and why do we have them? Who owns each= system, and who signs off changes? What risks exist (security, legal, busi= ness, societal), and what are we doing about them? How do we monitor drift,= misuse, and surprise outcomes? How do we prove governance is real? And yes= , this is the part many orgs miss: proof. ISO/IEC 42001, explained like you= =E2=80=99re in a hallway chat ISO calls 42001 the first AI management syste= m standard, and it uses the Plan-Do-Check-Act style many leadership teams a= lready accept. If your leadership understands ISO 27001, this lands well. I= SO even sells an =E2=80=9CAI and information security management=E2=80=9D p= ackage pairing ISO/IEC 42001:2023 and ISO/IEC 27001:2022, which signals how= closely these programs can sit together. The simple story: Plan: Set AI po= licy, scope, objectives, roles, and risk criteria Do: Build or run AI syste= ms with controls and documented processes Check: Measure performance, incid= ents, complaints, drift, and compliance Act: Fix gaps, improve controls, re= fine the system That=E2=80=99s it. Not magical. Just disciplined. And here= =E2=80=99s the mild contradiction that=E2=80=99s true: AIMS can slow you do= wn at first, then speed you up later. Because the first time you do invento= ry, risk, and review properly, it=E2=80=99s work. But once it exists, every= new AI use case stops being a reinvention. You know what? People don=E2=80=99t =E2= =80=9Cmisuse AI=E2=80=9D because they=E2=80=99re careless villains. They mi= suse it because they=E2=80=99re busy, and the tool feels helpful. So govern= ance has to meet people where they are. That means clear rules like: =E2=80= =9CWhat can you paste?=E2=80=9D =E2=80=9CWhat can you not paste?=E2=80=9D = =E2=80=9CWhich tool is approved?=E2=80=9D =E2=80=9CWhat do you do when the = output feels wrong?=E2=80=9D Short. Sharp. Easy to follow. Risk and impact:= the part that makes AI governance feel real Most orgs already do risk mana= gement. But AI risk has two layers: Risk to the organisation (security, leg= al, financial, operational) Impact from the system (people, fairness, trans= parency, trust) ISO itself points to ISO/IEC 23894 as guidance on AI risk m= anagement. And if your teams like NIST language, the NIST AI RMF lays out f= our core functions: GOVERN, MAP, MEASURE, MANAGE. Notice the overlap? Gover= nance is not a side quest. It=E2=80=99s the frame. Here=E2=80=99s a grounde= d approach that doesn=E2=80=99t become a thesis: Map the AI use cases (what= decisions it influences, what data it touches, who it affects) Assess both= risk and impact (not only =E2=80=9Ccan it be hacked,=E2=80=9D but =E2=80= =9Ccan it harm outcomes=E2=80=9D) Decide controls and acceptance criteria M= onitor drift, complaints, incidents, false positives, and weird edge cases = Improve and document what changed and why The secret is not fancy math. The= secret is repeatability. Regulations are getting more specific, and that= =E2=80=99s not going away Even if you=E2=80=99re not based in Europe, the E= U AI Act is shaping how global companies talk about AI governance. The Euro= pean Commission=E2=80=99s AI Act page spells out a clear application timeli= ne: it entered into force on 1 August 2024, becomes fully applicable on 2 A= ugust 2026, with some obligations applying earlier (for example, prohibited= practices and AI literacy from 2 February 2025, and rules for general-purp= ose AI models applying from 2 August 2025). It also calls out obligations f= or high-risk systems like risk management, data quality, logging, documenta= tion, human oversight, and cybersecurity. Read that again. Logging. Documen= tation. Human oversight. Cybersecurity. That is basically a governance chec= klist. And it=E2=80=99s exactly the kind of thing an AIMS makes easier to d= emonstrate. Not because ISO gives you a legal shield (it doesn=E2=80=99t). = But because when someone asks, =E2=80=9CShow me how you manage AI,=E2=80=9D= you can show an operating system, not a slide deck. =E2=80=9CBut we alread= y use Microsoft Copilot / Vendor X, so aren=E2=80=99t we covered?=E2=80=9D = This comes up a lot, especially with big enterprise platforms. For example,= Microsoft has publicly described its work toward ISO/IEC 42001 certificati= on for Microsoft 365 Copilot and Copilot Chat, and points customers to audi= t reports and certificates via its Service Trust Portal. That=E2=80=99s hel= pful. It can reduce your vendor risk. But it doesn=E2=80=99t remove your re= sponsibilities. Because your implementation choices still matter: Which dat= a sources Copilot can reach What permissions exist in SharePoint, Teams, an= d file repositories How prompts and outputs are monitored and retained Whet= her users are trained not to feed sensitive data into the wrong place How y= our internal policies define acceptable use Even Microsoft=E2=80=99s own gu= idance highlights supporting services and controls like information protect= ion and governance tooling (for example, Microsoft Purview). So yes, vendor= assurance is a strong input. But your organisation still needs its own AIM= S layer that covers your scope and usage. How ISO/IEC 42001 fits with ISO/I= EC 27001 (without creating two competing programs) This is where CISOs can = win political points. You don=E2=80=99t need a brand-new governance empire.= You need a sensible extension. ISO itself positions 42001 as a management = system standard using PDCA, and explicitly contrasts it with more technical= AI standards. Translation: you can bolt this onto the same governance back= bone you already have: Existing ISMS policy structure Existing risk methodo= logy (with AI add-ons) Existing audit and management review cadence Existin= g supplier due diligence and contract controls Existing incident response p= rocess (expanded) The practical trick is scope design. Start with a scope t= hat is real, not heroic: One business line using AI A defined set of AI ser= vices (internal + vendor) Clear data boundaries A manageable number of use = cases Then widen it. A 90-day playbook a CISO can run (without turning it i= nto a science project) Here=E2=80=99s a simple, workable sequence. No fancy= words. Just steps.
