From developers using Claude Code and Codex to companies deploying AI in cu=
stomer support, contract review, invoice extraction, ticket routing, and in=
ternal search, enterprise AI is already everywhere. But that is still not t=
he same as transformation. A truly AI-driven enterprise would look very dif=
ferent from what most companies have today A truly AI-driven enterprise wou=
ld be one where something closer to 80% of operational flow is structured, =
connected, and automated enough for AI to participate meaningfully =E2=80=
=94 not 10% or 20% scattered across isolated tasks. Key decisions would dep=
end less on whoever happens to hold the most context. Workflow state, busin=
ess rules, exception paths, and relevant knowledge would travel more cleanl=
y across functions and systems. Most enterprises are still nowhere near tha=
t. What they have today is mostly a growing layer of local AI assistance on=
 top of largely unchanged organizational logic. The real trap is not lack o=
f information. It is mistaking what=E2=80=99s recorded for what really runs=
 the business Most enterprises already have no shortage of recorded informa=
tion. ERP, CRM, approval systems, policy docs, reports, dashboards, interna=
l playbooks =E2=80=94 the visible layer is already there. The problem is th=
at the visible layer is not the full operating logic. What actually keeps t=
he business moving is often distributed across exceptions, judgment calls, =
informal coordination, relationship memory, and people who know when the wr=
itten process no longer fits the situation. AI can work with what is record=
ed. But a large share of enterprise execution still depends on what is not.=
 More context helps. But it does not solve the harder enterprise problem An=
thropic found something very relevant to enterprise AI: a 1% increase in in=
put token length led to only about a 0.38% increase in output token length.=
 More context does not create value in a linear way. More files, records, p=
ages, or internal material do not automatically turn into better execution.=
 Sometimes they just give the model more visible knowledge to process, with=
out the deeper logic that actually drives the work. That is the real limit.=
 The issue is not simply that the model has not seen enough. It is that muc=
h of what enterprises feed into AI is still the visible layer of the busine=
ss, not the deeper working knowledge that shapes decisions and execution. P=

this is the missing layer. That is why many are trying to extract it: =E2=
=80=A2 documenting senior staff playbooks =E2=80=A2 building internal wikis=
 =E2=80=A2 mining past tickets and conversations =E2=80=A2 using AI to inte=
rview experts and turn years of practical knowledge into something searchab=
le This all makes sense. But it is also more complicated than it sounds. Fr=
om the individual=E2=80=99s side, it does not always feel fair. When years =
of judgment and practical knowledge get externalized into systems, part of =
what made that person valuable is also being turned into something the orga=
nization can reuse without them. So what should companies actually build no=
w? Unfortunately, more redesign. That is easy to say and much harder to do.=
 But it is also the reality of what is needed. What companies need now is n=
ot just more AI adoption. It is a better environment for AI to work inside.=
 That usually means a few things: =E2=80=A2 Externalize more hidden logic N=
ot just documents, but rules, exception handling, approval logic, escalatio=
n paths, and the judgment criteria that actually shape outcomes. =E2=80=A2 =
Redesign workflows for machine participation Many workflows still assume a =
person will bridge ambiguity, fix gaps between systems, or quietly interpre=
t nuance. That is exactly why AI can look strong in a demo and unreliable i=

 The goal is not only to store more knowledge. It is to make role boundarie=
s, constraints, past decisions, workflow state, and trusted context availab=

nior judgment. A lot of senior value comes from years of sitting inside rea=
l workflows, handling ambiguity, seeing exceptions, and building tacit know=
ledge over time. That has to be formed somewhere. The technology is moving =
fast. Enterprise AI adoption is rising quickly, but so is the number of pro=
jects that stall, get cut, or fail to scale. That combination says a lot. M=
aybe I am a bit more optimistic here, but I think some companies that cut e=
mployees because of AI adoption may slowly start bringing some roles back. =
In some cases, that already seems to be happening. But the capabilities the=
y hire for may not look the same as before. They will likely want people wh=
o can work with AI, manage AI, and contribute judgment where AI still falls=
 short.
