AI is learning the structure of your job faster than most people realize. A=
 viral open-source project called colleague-skill made that shift unusually=
 visible. The idea is simple, and a little unsettling: take a coworker=E2=
=80=99s messages, documents, chat history, and work traces, then package th=
eir communication style, decision frameworks, and work context into an inte=
ractive AI skill other people can keep consulting. So this is no longer jus=
t about saving what someone knows. It is about preserving a usable version =
of how they work after they are no longer in the loop. And this is already =
much bigger than one repo. Viven has been pitching employee =E2=80=9Cdigita=
l twins=E2=80=9D built from emails, documents, messages, and meetings. Inte=
rloom is building around tacit knowledge, the kind of operational judgment =
that rarely makes it into formal documentation. And Meta=E2=80=99s reported=
 employee tracking efforts point to a more aggressive version of the same d=
irection. Different forms, same direction: companies are getting better at =
capturing the patterns behind how work gets done. =E2=80=9CKnowledge captur=
e=E2=80=9D already feels too small for what is happening here What companie=
s increasingly want is not just documentation, but more of the working logi=
c behind it, including parts of judgment that used to stay embedded in peop=
le and practice. If that becomes reusable, organizations become less fragil=
e. But there is another side to that. Judgment is not something teams simpl=
y have. It gets built through repeated exposure, correction, and time spent=
 inside real situations. And if more of that visible layer gets extracted f=
aster than new people get to grow through it, the pipeline that produces st=
ronger judgment can start to thin out. If capability can be captured, how d=
o companies avoid breaking the talent pipeline? That pipeline does not main=
tain itself. Senior judgment usually comes from years of working through th=
e visible layer first: handling routine cases, seeing exceptions repeatedly=
, making mistakes, getting corrected, and slowly learning where the pattern=
 stops working. If too much of that formative layer disappears, organizatio=
ns may keep the outputs for a while, but weaken the development path undern=
eath them. So the more useful question is probably not whether capability c=
an be extracted. It is what companies do with it after that. Three things w=
orth thinking about 1. Feed extracted capability back into onboarding, not =
just automation The goal probably should not be to extract senior experienc=
e and stop there. A better use is letting newer employees see how real case=
s were actually handled, letting AI systems explain the decision path rathe=
r than just return an answer, and making onboarding feel more like guided e=
xposure to real judgment, not just a stack of SOPs. 2. Deliberately preserv=
e some of the work that still builds judgment Not all routine work should d=
isappear. Some of it is still formative. It is where people learn to recogn=
ize patterns, spot exceptions, and build the kind of intuition that later l=
ooks like senior judgment. So the practical goal is probably not to keep lo=
w-value work around for its own sake. It is to preserve the kinds of work t=
hat still function as judgment-building reps. 3. Capture decision traces, n=
ot just answers A knowledge base can store what was done. A much more usefu=
l system also shows why it was done that way: what tradeoffs were considere=
d, which signals were treated as risk, why a case was handled as an excepti=
on, and why the default path was not enough. That is usually where the real=
 learning value sits. The real asset is no longer just the document. It is =
the path the organization takes to resolve uncertainty. If companies only s=
tore answers, they get a knowledge base. If they capture decision traces, t=
hey start to build a learning system. To me, that is the more durable versi=

details here. If the visible 80% gets systematized, where does your edge co=
me from? The harder 20% is easy to describe in abstract terms: judgment, am=
biguity, context, tradeoffs. But in real work, it usually shows up in more =
ordinary moments: framing the real problem, not just reacting to the task i=
n front of you handling exceptions when the standard path stops working mak=
ing decisions before you have complete information noticing when something =
is technically correct but operationally wrong spotting second-order risk k=
nowing when a situation needs to be escalated, slowed down, or redefined Th=
at part does not usually arrive all at once. People build it through work, =
over time. So for most of us, a few shifts probably matter more now. =E2=97=
=BEFirst, get clearer on the parts of your work you do again and again. A l=
ot of the visible 80% is probably going to be systematized one way or anoth=
er, so it may be more useful to get ahead of that: notice which decisions y=
ou make repeatedly, which steps could already be turned into a playbook, wh=
ich deliverables can be templated, and which useful work traces are still d=
isappearing into chat history. =E2=97=BESecond, pay closer attention to how=
 good judgment actually shows up at work. Especially in how experienced peo=
ple handle the non-standard case: what they notice first, what they treat a=
s risk, when they slow down instead of speeding up, when they change the su=
ccess metric, and when they decide the default pattern no longer fits. =E2=
=97=BEThird, try to get closer to the moments where the pattern breaks. If =
most of your work is standard input, standard output, you will mostly be tr=
aining the visible layer. The harder 20% tends to grow somewhere else: the =
exception case, the messy handoff, the cross-functional disagreement, the h=
igh-risk situation with incomplete information, or the moment where priorit=
ies have to be reordered in real time. So for most of us, this shift is pro=
bably not just about learning AI tools. It is more about learning how to wo=
rk differently in a system where more of the visible layer is becoming reus=
able. Maybe the most practical way to think about it is this: Get clearer o=
n the repeatable part of your work. And get more intentional about building=
 the part that only grows when the pattern stops being enough. Your present=
